These are stories from engagements I've led, told with the setbacks left in, because that's where most of the learning happened. Client names stay out, but the situations and outcomes are real.

  1. Retire, sustain or grow

    A federal agency had to decide the future of more than 40 financial-education products. My team went past the brief, pairing AI similarity scoring across 70 sites with real usage data, so every recommendation came with evidence.

  2. Not the coach for us

    A CIO told my manager I wasn't the right coach for his team. Changing who I coached, and keeping him in the loop, turned that setback into four quarters of rising team health and engagement.

  3. Making room to learn

    Fewer than one in five people used the learning licenses their company paid for. Clearing the way for motivated people to learn lifted job satisfaction by at least 15% and improved code quality and release frequency.
